Concurrent product development process and integrated product development teams have emerged as the two dominant new product development (NPD) “best practices” in the literature. Yet empirical evidence of their impact on product development success remains inconclusive. This paper draws upon organizational information processing theory (OIPT) to explore how these two dominant NPD best practices and two key aspects of NPD project characteristics (i.e., project uncertainty and project complexity) directly and jointly affect the NPD performance. Contrary to the “best practice” literature, the analysis, based on 266 NPD projects from three industries (i.e., automotive, electronics, and machinery) across nine countries (i.e., Austria, Finland, Germany, Italy, Japan, Korea, Spain, Sweden, and the United States), found no evidence of any direct impact of process concurrency or team integration on overall NPD performance. Instead, there is evidence of negative impact of the interaction between project uncertainty and concurrent NPD process and positive impact of the interaction between project complexity and team integration on overall NPD performance. Moreover, the study found no evidence of any direct negative impact of project uncertainty or complexity on overall NPD performance as suggested in the literature, but found evidence of a direct positive relationship between project complexity and overall NPD performance. The practical implications of these results are significant. First, neither process concurrency nor team integration should be embraced universally as best practice. Second, process concurrency should be avoided in projects with high uncertainty (i.e., when working with unfamiliar product, market, or technology). Finally, team integration should be encouraged for complex product development projects. For a simple product a loosely integrated team or a more centralized decision process may work well. However, as project complexity increases, team integration becomes essential for improved product development. There is no one‐size‐fits‐all solution for managing NPD projects. The choice of a product development practice should be determined by the project characteristics.  相似文献

This study examines the relationships between speed of development and the cognitive problemsolving orientations of both members of the team and the project leader when they work with more familiar or less familiar technologies. Edward McDonough and Gloria Barczak collected data from 32 new product development projects in 12 British companies. Offering a standardized product for different country markets may enable companies to accomplish fast product development and multicountry rollout, whereas also enjoying substantial cost benefits. However, not all manufacturers serving multicountry markets can adopt a standardized product strategy. Where technological requirements, standards, and approval procedures vary substantially across countries, manufacturers invariably must adapt the product's technology to fit individual country requirements. Extensive customization may lead to longer new product development and rollout times and increase the likelihood of delays in the entire project, hence adversely affecting overall new product outcome. This study examines the relationships between product technology customization, the timeliness in completion of both the new product development effort and international market launches, and new product success. The study that reports on new product launches across European markets, is based on personal interviews with senior managers in 30 multinational companies. The authors show that timeliness in new product development and timeliness in rolling out the new product into different country markets mediate the link between product technology customization and overall new product success. Customization of product technology increases the likelihood of delays in the completion of new product development projects and multicountry rollout. Additionally, the timeliness in new product development mediates the relationship between product technology customization and timeliness in international new product rollout. This means that if the NPD project runs behind schedule, a fault‐free multicountry rollout program becomes increasingly unlikely, as problems encountered during product development spillover into the rollout program. The results imply that international product managers must assign greater priority to assessing the relative advantages of customizing new product technology and to consider the timing implications for both the NPD effort and subsequent rollout. Managers must set realistic schedules and allocate sufficient resources to ensure both tasks can be accomplished within planned time scales. Finally, managers should not underestimate the complexities and time involved in customizing new product technologies, including the completion of disparate country technical approval procedures.  相似文献

We develop a conceptual model of new product development (NPD) based on seminal and review articles in order to answer the question, “What project management characteristics will foster the development of new products that are more likely to survive in the marketplace?” Our model adopts Ruekert and Walker's theoretical framework of situational dimensions, structural/process dimensions, and outcome dimensions as an underlying structure. We conceptualize their situational dimensions more narrowly as project management dimensions, allowing us to examine more specifically how project management practices affect the NPD process. In our model, project management dimensions include project manager style, project manager skills, and senior management support. Structural/process dimensions include cross‐functional integration and planning proficiency. Outcome dimensions include process proficiency and new product survival. Our empirical analysis finds support for 20 hypotheses, a reversal of one hypothesis, and nonsignificant results for one hypothesis. These results show that projects are best led by managers with strong technical, marketing, and management skills, using a participative style and enjoying early and continuous support from senior management. These project management dimensions promote cross‐functional integration and planning, which are important to process proficiency and new product survival. Our study suggests two broad conclusions. First, it confirms the links in the extant literature between situational (project management) dimensions, structural/process dimensions, and outcome dimensions in NPD. Second, firms can improve cross‐functional integration and planning through various project management practices. Generally, we find that firms interested in improving both proficiency in their development process and the survival rate of new products should take steps to promote cross‐functional integration and to improve their planning processes. While the linkage between cross‐functional integration and NPD outcomes is well established in the literature, the impact of the planning process on NPD outcomes is a research area ripe with opportunity. Our study highlights three aspects of planning that contribute to NPD outcomes. Plans should be detailed, team members should participate actively in the planning process, and teams should be given flexibility and autonomy to respond to unanticipated issues as they appear.  相似文献

Drawing on the path‐goal theory of leadership, the present study examines the effect of team leader characteristics on an array of conflict resolution behavior, collaboration, and communication patterns of cross‐functional new product development (NPD) teams. A hierarchical linear model analysis based on a survey of 246 members from 64 NPD teams suggests that participative management style and initiation of goal structure by the team leader exert the strongest influence on internal team dynamics. Both these leadership characteristics had a positive effect on functional conflict resolution, collaboration, and communication quality within the NPD team while discouraging dysfunctional conflict resolution and formal communications. Comparatively, team leader's consideration, initiation of process structure, and position had a surprisingly weak effect on internal team dynamics. Further, the findings underscore the differential effects on various dimensions of team dynamics, the importance of controlling for project and team characteristics, and the use of multilevel modeling for studying nested phenomena related to NPD teams. Implications of these findings are discussed.  相似文献

This article reports the results of a study whose purpose was to investigate factors that contribute to the faster development of new products. Edward McDonough and Gloria Barczak collected data from 30 new product development projects in 12 British companies. They investigated the impact of leadership style and the source of the technologies employed in the project (i.e., internally developed or externally acquired) on speed of development. Their results suggest that leadership style influences speed of development. The importance of communication for the successful development of new projects, particularly within the R&D laboratory setting, has been well documented. Yet researchers have seldom examined the relationship between patterns of communication and cross-functional cooperation in the development and management of new programs. In this article Mary Beth and Jeffrey Pinto report on the results of a research study that assessed the relationship of two aspects of project team communication (formal versus informal modes and reason for communication) with the level of cross-functional cooperation actually achieved within a hospital project team charged with developing a new program. A total of 262 team members were surveyed from 72 hospital project teams. The results demonstrated that high cooperation teams differed from low cooperation teams both in terms of their increased use of informal methods for communication as well as their reasons for communicating. Finally, cross-functional cooperation was found to be a strong predictor of certain project outcomes.  相似文献

Managers are often concerned with the potential negative reputation impact of being assigned to a new product development project. Social psychology theories, and in particular the group attribution error theory, suggest that their worries might be justified, with individual team members being evaluated on the basis of the overall project performance, without regard for the processes by which the team outcome was reached. The objective of this paper is to empirically test for the existence of such biases in the evaluation of new product development team members. For this purpose, three independent experiments based on scenarios test the extent to which the group attribution error is at play in the evaluation of new product development team members and the extent to which it can be removed. Overall, this paper indicates that this bias does indeed affect the evaluation of new product development team members as well as decisions based on these evaluations. In the studies presented in this paper, analysis of variance showed that subjects inferred that team members' attitudes were consistent with the decision made and failed to adjust adequately for the decision rule used. Subjects then used these summary judgments as the basis for deciding on reward allocations and making competence attributions about the team members. In Study 1 , the decision rule used was either a vote or a team leader decision, and therefore the bias might have been explained by the lack of information available. Study 2 , however, provided unambiguous information about team members' positions, yet subjects did not adequately take this information into account. Study 3 replicated these results with experienced new product team managers, suggesting that theses biases are likely to be at play in the workplace. Moreover, subjects in Studies 2 and 3 felt quite confident that their judgments were being fair, even in the cases where these judgments truly were not, which suggests a lack of awareness of the bias on their part. The robustness of this bias should be cause for concerns for managers working in new product development teams or involved in the evaluation of the performance of such teams. The studies conducted in this paper suggest that team members can get unfairly rewarded or punished for decisions over which they have little or no control and that their reputation can also get affected by these decisions. Moreover, the fact that the group attribution error affected evaluations even in the case where experienced participants had specific information about team members' positions suggests that this bias will not be easy to remove.  相似文献

Most organizations use new product development (NPD) processes that consist of activities and review points. Activities basically solve problems and gather and produce information about the viability of successfully completing the project. Interspersed between the development activities are review points where project information is reviewed and a decision is made to either go on to the next stage of the process, stop it prior to completion, or hold it until more information is gathered and a better decision can be made. The review points are for controlling risk, prioritizing projects, and allocating resources, and the review team typically is cross‐disciplinary, comprising senior managers from marketing, finance, research and development (R&D), or manufacturing. Over the past four decades, research has greatly advanced knowledge with respect to NPD activities; however, much less is known about review practices. For this reason, the present paper reports findings of a study on NPD project review practices from 425 Product Development & Management Association (PDMA) members. The focus is on three decision points in the NPD process common across organizations (i.e., initial screen, prior to development and testing, and prior to commercialization). In this paper, the number of (1) review points used, (2) review criteria, (3) decision makers on review committees and the proficiency with which various evaluation criteria are used are compared across incremental and radical projects and across functional areas (i.e., marketing, technical, financial). Furthermore, the associations between these NPD review practices and new product performance are examined. Selected results show that more review points are used for radical NPD projects than incremental ones, and this is related to a relatively lower rate of survival for radical projects. The findings also show that the number of criteria used to evaluate NPD projects increases as NPD projects progress and that the number of review team members grows over the stages, too. Surprisingly, the results reveal that more criteria are used to evaluate incremental NPD projects than radical ones. As expected, managers appear to more proficiently use evaluation criteria when making project continuation/termination decisions for incremental projects; they use these criteria less proficiently during the development of radical projects, precisely when proficiency is most critical. At each review point, technical criteria were found to be the most frequently used type for incremental projects, and financial criteria were the most commonly used type for radical ones. Importantly, only review proficiency is significantly associated with performance; the number of review points, review team size, and number of review criteria are not associated with new product performance. Furthermore, only the coefficient for proficiently using marketing criteria was significantly related to new product program performance; the proficiency of using financial and technical information has no association with performance. Finally, across the three focal review points of the NPD process in this study, only the coefficient for proficiency at the first review point, (i.e., the initial screen) is significantly greater than zero. The results are discussed with respect to research and managerial practice, and future research directions are offered.  相似文献

This paper draws on theories of interorganizational learning, social networks, and transaction cost economics to investigate the formation of tie strength between first‐time alliance partners. It focuses on a strategic alliance's first new product development (NPD) project, which is characterized by a lack of prior experience and insufficient trust between partners and explores how the interaction between (1) interorganizational learning (the “degree” [amount of knowledge shared] and “type” [tacit or explicit nature of the knowledge]); (2) the required communication (“frequency level” and “degree of media‐richness”) to transfer and exchange knowledge; and (3) economic transaction considerations (reducing cost and avoiding opportunism), in highly uncertain and dynamic environments, and, in the absence of an assumption of trust, will determine the future strength of the ties between partners. We argue that the “degree” and “type” of interorganizational learning that are required to efficiently develop an alliance's first NPD project determine the strength of the ties between the partners. Each “degree and type” of learning has a different impact on the frequency and media richness of the partners' communication, and consequently each leads to a different level of social tie strength between the partners. This relationship is moderated by the partners' market overlap. We suggest that the required “degree and type” of interorganizational learning is contingent on the project characteristics (degree of innovation; “radical versus incremental,” and the mode of development; “modular versus integrated”). This relationship, however, is moderated by the partners' technical skills (complementary versus similar).  相似文献

New product development (NPD) has become a critical determinant of firm performance. There is a considerable body of research examining the factors that influence a firm's ability to successfully develop and introduce new products. Vital to this success is the creation and management of NPD teams. While the evidence for the use of NPD teams and the factors that determine their success is accumulating, there is still a lack of clarity on the team‐level variables that are most impactful on NPD success. This meta‐analytic study examines the effects of NPD team characteristics on three different measures of success: effectiveness (market success), efficiency (meeting budgets and schedules), and speed‐to‐market, requiring incorporation of a broader set of team variables than previous studies in order to capture more factors explaining NPD outcomes. Unlike a typical empirical study that considered no more than two team variables to predict NPD performance, this study combines research spanning eight team variables including team input variables (team tenure, functional diversity, team ability, and team leadership) and team process variables (internal and external team communication, group cohesiveness, and goal clarity). Results from 38 studies were aggregated to estimate the meta‐analytic effect sizes for each of the variables. Using the meta‐analytic results, a path analytic model of NPD success was estimated to isolate the unique effects of team characteristics on NPD effectiveness and efficiency. Results indicate that team leadership, team ability, external communication, goal clarity, and group cohesiveness are the critical determinants of NPD team performance. NPD teams with considerable experience and led by a transformational leader are more successful at developing new products. Effective boundary spanning within and outside the organization and a shared understanding of project objectives are paramount to success. Group cohesiveness is also an important predictor of NPD outcomes confirming the importance of esprit de corps within the team. The findings provide product development managers with a blueprint for creating high‐performance NPD teams.  相似文献

Research on new product development (NPD) team decision making has identified a number of cognitive mechanisms (e.g., team intelligence, teamwork quality, and charged behavior) that appear to guide NPD teams toward effective decisions. Despite an extensive body of literature on these aspects of NPD team decisions, team intuition has yet to be investigated in the context of NPD teams. Intuition is regarded as a form of information processing that differs from cognitive processes, and is associated with gut feelings, hunches, and mystical insights. Past research on intuition suggests that many managers and teams embrace intuition as an effective approach in response to situations in a turbulent environment where decisions need to be made immediately. Past research also revealed various benefits of intuition in decision making. These are: to speed up decision‐making process, to improve decision outcomes such as higher product quality, and to solve less structured problems (e.g., new product planning). This research examines the impact of team‐related antecedents (e.g., team member experience) and decision‐specific antecedents (e.g., decision importance) on intuition in NPD teams. The moderating impact of environmental turbulence between antecedent variables and intuition, as well as between intuition and team performance, is investigated. To test hypotheses, data were collected from 155 NPD projects in Turkey. The results showed that past team member experience, transactive memory systems (TMS), team empowerment, decision importance, and decision motives are significantly related to team intuition. The results also revealed that team intuition is significantly related to product success and speed‐to‐market, with both high and low levels of market turbulence. The findings of this study present some interesting practical implications to managers in order to improve intuitive skills of NPD teams. First, managers should make sure that team members have the relevant expertise to facilitate effective intuition. Second, managers should encourage and enhance TMS for effective intuition. If team members are not able to gain timely and unhindered access to others who have the needed experience and knowledge, past team member experience becomes idle in order to make effective intuitive judgments. Third, managers concerned with achieving successfully developed products and helping teams to make immediate but accurate decisions during NPD process should assign more power to team members so that they can rely on their intuitive skills.  相似文献

Strategic alignment is widely accepted as a prerequisite for a firm's success, but insight into the role of alignment in, and its impact on, the new product development (NPD) process and its performance is less well developed. Most publications on this topic either focus on one form of alignment or on one or a limited set of NPD performance indicators. Furthermore, different and occasionally contradictory findings have been reported. NPD scholars have long argued for the importance of fit between context and NPD activities. However, this body of literature suffers from the same weakness: most publications have a limited scope and the findings are not always consistent with results reported previously. This study addresses these deficiencies by examining (1) the effects of various internal and external factors on different forms of alignment, and (2) the effects of these forms of alignment on a set of NPD performance indicators. Strategic planning and innovativeness appear to affect technological, market, and NPD‐marketing alignment positively. Environmental munificence is negatively associated with NPD‐marketing alignment, but has no effect on the two other forms of alignment. Technological change has a positive effect on technological alignment, a negative effect on NPD‐marketing alignment, but no effect on market alignment. These findings suggest that internal capabilities are more likely to be associated with the development of strategic alignment than environmental factors are. Furthermore, technological and NPD‐marketing alignment affect NPD performance positively, while market alignment does not have any significant performance effects.  相似文献

Rapid and punctual new product development (NPD) has become a top priority in many organizations as competitors rush to commercialize emerging technologies and to satisfy customer needs. Despite the importance of this issue, conceptual models or systematic testing of specific drivers that could improve time performances in NPD are few and far between. There is, however, a lack of extensive empirical research into whether “interactions” between different drivers affect time performances. This article aims to investigate whether drivers can interact and can influence time performances with a “synergistic” effect. A survey was carried out in order to study the effects of two‐way driver interactions on “launch on time” and “launch against an accelerated schedule.” Three groups of drivers within the development‐process, organizational‐mechanisms, and strategic‐capabilities were considered. As this is an exploratory study, two‐way interactions between drivers of different groups were analyzed in order to detect which drivers had a synergistic effect on time performances. The study was based on a sample of 85 manufacturing firms producing mainly industrial goods. The NPD program within each company was considered, i.e., the new products developed and launched in the last three years. The statistical approach used is suitable for exploratory surveys. In the first phase, the G‐correlation test was used to verify the effects of single drivers in order to help interpret the results regarding two‐way driver interactions. In the second phase, regression models with two‐way driver interaction were performed with both linear and logistic regression in order to discover which significant models had a significant driver interaction. The resulting 13 models showed that interactions played an important role in determining time performances. The following are some of the most interesting results, as they have managerial implications. The NP Strategic Guide (clear definition and communication of new product goals) interacts with and enhances the influence of other drivers, such as predevelopment tasks, project manager use, and supplier and customer involvement. Technological and up‐front staff capabilities create important interactions with product definition and with customer involvement, which avoids development delays. Furthermore, the authors of this study discovered that the adoption of an overlapping approach without a high level of interfunctional team use may not be time efficient. Thus, if a firm has to work to a tight development schedule, it should seek and should integrate any possible synergistic effects between team use and overlapping development phases. The insights into interactions provide useful information that can be used when setting priorities and can help to attain higher performances by adopting a combination of selected drivers. In particular, the best practices, which many studies have highlighted, do influence time performances that depend mainly on the so‐called strategic‐capabilities drivers. These latter variables, unlike practices and activities, require a complex learning process. The path toward improvements within the development‐process requires both long periods of time and an integrated view of the process; hence, improvements cannot be achieved by simply applying common practices. Therefore, analysis of interactions within the NPD field looks promising and requires further study.  相似文献

The deluge of hype about the wonders of the Internet, Intranets, and the World Wide Web continues unabated. At the same time, we hear numerous tales about endless streams of busy signals, broken connections, and painfully slow response times. Surveying the apparent gap between the promise and the often-painful reality, a skeptical manager might reasonably question whether this technology can satisfy the rigorous demands of business users such as product development project teams. In a case study of a large, geographically distributed product development project, Ari-Pekka Hameri and Jukka Nihtila find that Web-based applications can play an important role in new-product development (NPD) efforts. Particularly when projects involve numerous teams from various locations, such tools can provide effective media for communicating and disseminating information. The case study also suggests that these networked information technology (IT) applications can offer important benefits in terms of project and process management. The project described in this study involves a major NPD collaboration, with several independent subprojects and hundreds of team members from various research institutes and companies. The Internet and the World Wide Web provide the media for managing and disseminating project data. Using hypertext links, the Web-based system gives team members easy access to engineering drawings, 3D models, parameter lists, prototype test results, and other engineering information. The point-and-click interface also allows team members to access information about the project structure and schedules, as well as meeting notes, newsgroups, and electronic bulletin boards. Analysis of the file-transfer activities between the Web server and the project groups highlights several important points regarding networked IT applications, information sharing, and project management. First, the system used in this project serves primarily for disseminating information, rather than for fostering collaboration between different groups. Increased collaboration among networked team members probably requires more sophisticated version- and configuration-management capabilities. Second, file-transfer activities typically come in bursts around project milestones; this highlights the essential role that project milestones play in coordinating the work of distributed team members. The electronic media enhance not only the work leading up to milestones, but also the dissemination of decisions made at each milestone.  相似文献

Company executives rely on new product development teams to carry out their directives and make decisions according to management's goals. However, team members bring their own motivational perspectives to strategic decisions. This research examines how individual and leadership motivations influence a dyadic team's new product decisions. Specifically, this article investigates how matching vs. mismatched motivations between team members affect new product number, type, and timing decisions. In addition, this study asks how effective leadership‐provided motivations are in guiding teams' new product decisions. A set of hypotheses is developed using regulatory focus theory, which identifies basic motivational differences in individuals (i.e., promotion vs. prevention focus) and their effects on decision making. The hypotheses examine the effects of regulatory focus match vs. mismatch within teams on the likelihood to introduce new products, the timing of new product introductions, and the types of new products introduced. To test the hypotheses, a controlled, yet realistic product management simulation is employed. A total of 124 undergraduate seniors (83 women and 41 men) at a large public university enrolled in a marketing management capstone course participated in this study for partial course credit. Utilizing two‐person teams engaged in a business simulation ensured an appropriate level of controlled complexity in the decision making task, while allowing the phenomena of interest to be isolated and tested. Results show that when dyads share the same motivational approach (regulatory focus match), leadership‐prescribed goal pursuit strategies are largely ineffective. Only dyads that do not share the same motivational approach to decision making (regulatory focus mismatch) make new product decisions consistent with leadership‐prescribed goal pursuit strategies. For regulatory focus match dyads, the results demonstrate that a promotion focus (when compared to a prevention focus) leads to greater numbers of new products introduced, faster new product introductions, and more novel new product introductions. For new product managers, these results carry important implications. Which new product opportunities to invest in and which to forgo is presumably determined by the strategic direction given to teams by top management. Results suggest that when team members share the same motivational approach, this not only influences new product decisions, but also diminishes or eliminates the influence top management can exert on new product decisions. Such “isolation” from leadership influences does not have to be detrimental. For example, companies that seek to insulate new product development teams from influences from the top, such as is the case in many new venture incubations, would be well served to staff those teams ensuring a promotion focus match.  相似文献

In new product development, faster is not always better. Conceptually, being faster to market should improve financial performance by improving product quality and reducing development expenses. Empirical support is mixed, however, demonstrating that higher speed to market exhibits an inverted U‐shaped relationship with product profitability. Conventional wisdom and empirical research suggest managers make speed to market–product quality–development expense trade‐offs. A particular concern regarding speed to market is that extreme speed may jeopardize product quality. Some researchers suggest that speed to market improves product quality while others suggest firms must balance both speed to market and product quality. Also, shorter lead times may be associated with reduced development expenses, but empirical evidence is conflicting. This research attempts to reconcile conflicting results regarding the speed to market–product quality relationship, their joint impact on product profitability, and their mediation role in the effects of development expenses and cross‐functional integration on product profitability. Partial least squares (PLS) is used to analyze multiplexed archival and survey data collected from NPD managers for 1115 different NPD projects in several firms. The results support the hypothesized equations, explaining 27% of speed to market variance, 35% of product quality variance, and 45% of product profitability variance. This study makes two contributions. First, because speed to market and product quality are related, simultaneous consideration of both factors enhances insight into their joint effect. Second, it provides evidence that speed to market and product quality jointly mediate development expense by NPD phase and cross‐functional integration effects on product profitability. Key results from the large sample data analysis include the following. Speed to market and product quality both enhance product profitability, but the impact of speed to market is larger than that of product quality. Speed to market and product quality partially mediate the impact of fuzzy front end phase expenses on product profitability, while expenses in the latter phases exhibit no impact on the mediators or profitability. Thus, the results suggest that trade‐offs are made not only between time, quality, and expense (i.e., if additional expenses are incurred at all), but also that trade‐offs relate to when (i.e., in which NPD phase) additional development expenses are incurred.
